AI Cannot Explain a Brand That Keeps Changing Its Story

A branded search or sampled AI response can expose a simple problem: the public record does not agree on what the company is. The repair is not to keep rewriting the prompt. It is to make the name, legal relationship, category, offer, audience, location, people, proof and limits agree wherever those facts are meant to be public.

That cannot guarantee a knowledge panel, citation or preferred description. Google says knowledge panels are generated automatically from multiple web sources, while its AI search features may use different models, techniques and supporting pages from one response to another (Google Knowledge Panel Help; Google Search Central guidance for AI features).

The defensible task is smaller and more useful: remove avoidable ambiguity and make each important proposition easy to verify.

TL;DR

  • An inconsistent AI answer is usually a symptom of a public record that contradicts itself, not a prompt problem.
  • Build one identity spine: the propositions every maintained surface must carry or avoid contradicting.
  • Fix the first contradiction capable of changing identification, fit, eligibility or contact. Repair it at the source that owns the fact.
  • Sample AI answers under recorded conditions and report only what changed. Never claim the model now "understands" the brand.
I treat a brand query as a pressure test of the public identity record. If the business cannot produce one accurate explanation that agrees with its maintained profiles and pages, the sampled AI answer is not the first thing I would fix.

Separate the entity from the slogan

An entity explanation identifies a real subject. A slogan creates a feeling around it. Both can belong in branding, but they cannot perform the same job.

“Making growth happen” does not establish whether a named business is a growth-marketing agency, software vendor, consultancy, training provider or holding company. “Your partner in digital growth” may sound pleasant while leaving the buyer unable to identify the service being sold.

A working identity statement needs fields such as:

[Accountable entity] operates [trading brand] and provides [current offer] to [intended customer] through [verified operating model].

That is a drafting structure, not a sentence to publish with empty brackets. Every field still needs evidence. Companies House can support a UK company’s identity and status. It cannot prove the current offer or service quality. A company website can state the offer as a first-party claim. It cannot independently certify itself as the market leader. A credential issuer can confirm the credential it issued within a defined scope. It cannot prove every adjective displayed beside the badge.

Clarity is not certainty. State what the evidence permits and keep the conditions attached.

Build one public identity record before changing copy

I use a public identity spine: a controlled record of the propositions every maintained surface must either carry or avoid contradicting.

FieldDecision requiredEvidence and boundary
Display nameThe name customers should recogniseReal-world use, current website and controlled profiles
Accountable entityThe legal person behind the offerOfficial record where applicable; incorporation does not prove quality
Brand relationshipHow a trading name, parent, division or product relatesApproved business record and visible explanation
Primary categoryThe plain category an outsider can understandCurrent delivery reality, not a fashionable label
Core offerWhat the business providesCurrent service or product record with exclusions
Intended customerWho the standard offer is designed forApproved commercial scope, not an invented persona
Operating footprintLocation, service area or remote modelCurrent evidence; a service area is not a branch
Accountable peopleWho owns delivery, claims or contactCurrent role record and permission to publish
ProofWhich claims have inspectable supportExact issuer, project, policy or method plus observation date
BoundariesWhat the business does not provideCurrent exclusions and escalation route
Review ownerWho corrects driftNamed role and event-driven review trigger

The spine is not public copy. It is the source from which public copy is approved. It stops the homepage, About page, sales deck, Business Profile and directory listings becoming five competing biographies.

Do not force every surface to use identical paragraphs. A profile may need fifty words; an About page may need to explain history, people and accountability. Consistency means the propositions agree. It does not mean the prose has been cloned.

Find the first contradiction that could change a decision

Search the exact brand name under documented conditions and inspect the surfaces a buyer can see. Depending on the organisation, those may include the website result, site name, Business Profile, knowledge panel, company or professional records, social profiles and prominent third-party descriptions.

Google says its displayed site name is generated automatically using homepage content and references elsewhere on the web. Its guidance asks owners to use a unique, accurate name consistently on the homepage (Google site-name documentation). Google’s Business Profile guidelines separately require eligible businesses to represent the real-world organisation accurately, including core business information (Business Profile representation guidelines).

Compare propositions, not punctuation:

  • Does the trading name point to the same accountable entity?
  • Does the category match the service currently delivered?
  • Does a former office still appear as customer-facing premises?
  • Does a founder biography carry an obsolete role?
  • Does a directory describe an offer the business retired?
  • Does the homepage imply national delivery while the operating record is regional?
  • Does a product name look like a separate company because the relationship is missing?

Fix the first contradiction capable of changing identification, fit, eligibility or contact. A missing comma is not an entity crisis. Two different companies appearing to own the same promise might be.

Sample AI answers without pretending to inspect the model

A response shown in an AI search feature is a sample of displayed wording. It is not a permanent readout of what a model “knows.” Record the surface, mode, prompt, date, broad location or account conditions where relevant, complete response, visible supporting links and any follow-up context. Do not generalise the observation to assistants or search products that were not tested.

Use a small, stable question set:

  • What does [brand] do?
  • Which organisation operates [brand]?
  • Who is [brand] for?
  • Where does [brand] provide its service?
  • What is included and excluded from [named offer]?
  • Is [brand] the same entity as [similar or parent name]?

The answer may vary or fail to appear. That does not prove a ranking problem, buyer exposure or commercial loss. It gives the editor propositions to compare with the approved identity spine.

Classify the sentence before deciding the repair

Do not respond to an imperfect answer with a generic AI SEO campaign. Classify each material proposition first.

Sampled propositionEditorial response
Accurate and supportedPreserve the source record; no rewrite is automatically required
Accurate but too broadAttach the missing scope beside the public claim enabling the broad reading
OutdatedCorrect the maintained source and controlled profile carrying the old fact
Wrong entity or relationshipMake the legal, trading, parent or product relationship explicit
Unsupported praise or outcomeRemove it or replace it with evidence-bearing language
Not found in an inspectable sourceMark it unresolved; do not reverse-engineer a cause from the answer alone

Google says AI Overviews and AI Mode can use query fan-out across subtopics and sources, and that supporting links may differ because the products use different models and techniques. Google also says there are no special technical requirements beyond normal Search eligibility for a page to appear as a supporting link (AI features and your website). That supports cautious sampling. It does not reveal which source caused one sentence or permit a consultant to claim access to the system’s internal reasoning.

Repair the source that owns the fact

Do not paste the same identity paragraph across every page because one sampled response was wrong. Find the maintained source that should own the proposition. The homepage usually carries the concise identity and primary offer. The About page explains legal or trading relationships, accountable people and relevant history. A service page carries eligibility, method, scope and exclusions. A contact page carries operating and enquiry routes. A Business Profile carries eligible local facts within Google’s rules. An issuer-controlled record carries the credential it issued.

If a third-party page is inaccurate, seek correction only through a legitimate route and with evidence. “Not found” does not mean a record does not exist. “Edit unavailable” does not make an inaccurate claim true. Log the conflict, correction attempt, observed result and next review date.

Knowledge panels demonstrate the boundary. Google says panels are automatically generated from web sources and can consider feedback from verified entities. A verified representative may suggest a correction with supporting public evidence, but cannot demand a panel or dictate its marketing language (Knowledge Panel feedback guidance). Make the public source accurate for its own sake. Treat any later change in an AI or search result as a new observation, not proof that one edit controlled the platform.

Not sure which version of your business the web is telling? We build the identity spine and log the contradictions before anyone touches the copy.

Keep category, offer and proof in different sentences

A sentence such as “ExampleCo is the UK’s leading AI marketing agency delivering guaranteed business growth” combines identity, territory, superiority, service and outcome. Each proposition needs different support. Several may not be supportable at all. Decompose the job:

  1. Name the brand and accountable entity

The legal person and the trading name, and how they relate.

  2. State the current category in ordinary language

What an outsider would call the business, not a fashionable label.

  3. Describe the offer and intended customer

What is provided, and who the standard offer is designed for.

  4. Attach the material territory or operating condition

Location, service area or remote model, as it actually operates.

  5. State the method only if the business actually performs it

A named framework is a claim; it needs to be real.

  6. Put proof beside the exact claim it supports

Issuer, project, policy or method, with a date.

  7. Keep exclusions and non-guarantees close enough to survive extraction

A boundary that lives three paragraphs away will be dropped when the sentence is quoted.

This matters beyond AI search optimisation. The same discipline makes website design clearer, sales conversations easier and customer acquisition less dependent on somebody translating the homepage. Google’s guidance for generative search features emphasises normal SEO foundations and useful, original material rather than special AI files or secret optimisation (Google’s generative AI search guidance). The editorial implication is straightforward: publish facts, methods and evidence the organisation can genuinely maintain. Repeating a market definition already found everywhere does not make this particular business easier to distinguish.

Make creative branding carry factual weight

Brand language can be playful, provocative or metaphorical. It cannot leave the load-bearing proposition missing. Put the plain identity near the metaphor, or ensure the two work together. Define a coined category against an established one. Explain whether a named method is a service, framework, product or internal process. State when a familiar term such as growth strategy or performance marketing is being used in a narrower house sense.

The same discipline applies to exclusions. A company that provides audits but not implementation is easier to explain when that boundary is public. A consultancy serving a territory remotely should not imply staffed premises. A specialist division should state which organisation contracts and remains accountable.

I do not want branding stripped of character. I want the character attached to a subject the buyer can identify. Mystery can attract attention; it should not survive into the answer to “who am I paying?”

Test conflicts across the surfaces that matter

Place the homepage identity, About-page relationship, Business Profile name and category, key social description and relevant issuer record side by side. Mark each material proposition agrees, different scope, outdated, conflicted or unresolved. A sentence can be perfectly clear in isolation and still contradict the record a buyer encounters next. Repair the conflict at the source that owns the fact. Do not choose whichever wording sounds most impressive.

This is the bridge between AI readiness and brand governance. AI search optimisation cannot compensate for a company that changes category, service area and ownership story from one controlled profile to another. A structured audit can reveal the inconsistency, but the business must decide which statement is true.

For ecommerce, the same logic applies to brand, manufacturer, retailer and product relationships. For an agency, it may concern trading name, legal company and named service. For a multi-location business, it may concern the difference between real premises and a service area. The fields change. The need for an accountable truth does not.

Retest the claim, not the answer you wanted

After corrections are published and have had time to be processed, repeat the same branded searches and prompt set under recorded conditions. Keep before-and-after samples. Report only what changed on the inspected surfaces. Safe observations include:

  • The website now states the legal-to-trading relationship
  • The Business Profile and homepage now use the same real-world name
  • An old location remains visible on a named third-party source
  • A sampled answer on a stated date used the corrected category
  • Another sample still omitted the service boundary
  • No knowledge panel appeared under the tested conditions

Unsafe expansions include “AI now understands the brand,” “the entity is trusted,” “the correction improved rankings” or “buyers will now choose us.” Those claims require evidence the exercise does not provide. I would rather publish a narrow observation somebody can reproduce than a sweeping success claim nobody can inspect.

The deliverable is a maintained truth, not a score

The final asset is not an AI-readiness score. It is a versioned public identity spine, a contradiction log, corrected source records and a dated observation set. That work supports digital growth because it makes the organisation easier to identify, evaluate and contact across conventional search, AI answers, social media and sales activity. It does not guarantee that a particular system will quote the preferred wording.

Start with the identity statement the business is prepared to defend. Name its owner, evidence and limits. Compare every important public surface against it. Repair the first contradiction capable of changing a buyer’s decision. Then sample the search and AI results again.

AI cannot explain a brand consistently when the brand keeps changing its public story. The first act of AI SEO is therefore not persuading a model. It is deciding which version of the business is true.

Good to know

FAQs

Why does AI describe my business incorrectly?

Usually because the public record disagrees with itself: the homepage, About page, Business Profile, directories and social profiles carry different categories, offers, locations or ownership stories. Sampled AI answers reflect that ambiguity. Fix the contradiction at the source that owns the fact rather than rewriting prompts.

What is a public identity spine?

A controlled record of the propositions every maintained surface must carry or avoid contradicting: display name, accountable entity, brand relationship, category, offer, intended customer, footprint, people, proof, boundaries and a review owner. It is not public copy; it is the source public copy is approved from.

Can I get Google to correct a knowledge panel about my brand?

Google says knowledge panels are generated automatically from web sources and can consider feedback from verified entities. A verified representative can suggest a correction with public evidence, but cannot demand a panel or dictate its wording.

How should I measure whether AI answers improved after corrections?

Repeat the same branded searches and prompt set under recorded conditions, keep before-and-after samples, and report only what changed on the inspected surfaces. Avoid claims such as “AI now understands the brand” that the exercise cannot evidence.
